Google Ads Performance Max branded search cannibalization and B2B guardrails concept

Google Ads Performance Max: What Broke and What's Worth Keeping

Google Ads Performance Max: what broke and what's worth keeping

Performance Max cannibalization occurs when PMax spends your budget on branded searches your Search campaigns already own and takes credit for buyers who typed your name into Google. Google's prioritization exception says the campaign "may sometimes show for branded keywords in your Search campaign, even if those keywords use exact match under certain conditions, such as when your Search campaign has a limited budget or uses stricter targeting." For B2B accounts with capped branded budgets, that is the default state. PMax can work in B2B with guardrails.

What Performance Max is built to do

Google defines PMax as a goal-based campaign type that lets you access all of Google Ads inventory from a single campaign. One campaign covers seven channels: Search, Display, YouTube, Discover, Gmail, Maps, and Search Partners. Google AI handles bidding, budget allocation, audiences, creative mixing, and revenue attribution models. You feed it assets and a conversion goal, and it decides where the money goes.

You can exclude specific YouTube channels or videos at the account level, but you can't exclude YouTube entirely. Audience signals are suggestions, not targeting filters, and campaigns serve outside them when the algorithm predicts a conversion. An ecommerce brand generating hundreds of monthly purchases can live with that trade. A B2B SaaS company selling $30K contracts to a buying committee cannot hand that much control to an algorithm running on thin data and expect qualified pipeline to come out the other end.

Where it breaks for B2B

Branded search cannibalization

Google's prioritization rules give an identical exact-match Search keyword priority over PMax. But the exception quoted above swallows the rule for anyone with a limited branded budget. When a query doesn't identically match a keyword, Ad Rank decides the winner, so a well-funded PMax campaign can outbid your branded Search campaign.

A December 2024 overlap analysis of 3,300+ non-retail PMax campaigns found that when the two overlapped, PMax took more impressions 61% of the time, while Search converted better roughly 84% of the time.

Branded clicks convert at high rates, so routing them through PMax can improve its reported ROAS while pipeline stays flat. The campaign may be taking credit for demand that already existed.

Conversion signal mismatch

PMax optimizes toward whatever conversion action you feed it. In B2B SaaS, the conversion that matters often lands weeks or months after the click. It may be a sales-qualified lead or a booked discovery call; in other cases, it is a CRM opportunity. Teams therefore default to form fills, and PMax maximizes that shallower action rather than qualified pipeline.

Conversion delay and volume threshold create part of the mismatch:

  • Conversion delay: The buying event that matters may occur long after the initial ad interaction. Bidding then lacks a timely quality signal.
  • Volume threshold: Value bidding needs enough recent conversion data to learn. Most B2B SaaS accounts cannot produce a high volume of closed-won deals from paid search alone, so teams retreat to shallow actions.

The attribution window adds another constraint. Offline conversion imports carry a 90-day lookback window. A deal that closes ten months after the first click never feeds back into bidding, no matter how clean the CRM integration is.

Together, these constraints explain why better CRM data helps but cannot fully solve long-cycle B2B optimization.

5 signs PMax is cannibalizing your branded search

Use these five checks to separate incremental PMax demand from branded traffic your Search campaign could have captured.

  1. Branded Search impression share drops after PMax launches. Watch Impression Share and Impression Share Lost to Budget on your branded campaign, especially before and after major PMax budget changes.
  2. Your brand name shows up as a category in PMax Search Terms Insights. Google uses a brand name as a category label when it best represents a grouping of queries, including privacy-protected queries the standard report never shows.
  3. Brand queries appear in the PMax search terms report. PMax exposes individual queries, but Google offers no native brand/non-brand dimension. Filter for your brand manually.
  4. PMax's Search channel takes a disproportionate share of impressions compared with your branded campaign. The Channel Performance report breaks out cost and conversions by channel.
  5. PMax ROAS looks stellar while pipeline doesn't move. High-intent branded queries can inflate blended metrics; compare Search-channel CPA against the rest before believing the topline.

Several signs moving together justify tighter exclusions and a controlled budget test.

PMax for B2B: strengths vs. failure modes

Where PMax earns its keepWhere it fails without guardrails
Fills query gaps beyond your keyword listServes on branded exact-match queries when your Search budget is capped
Reaches buying-group members on YouTube, Gmail, and Discover who never searchMaximizes form-fill volume; lead quality drops as volume rises
Uses Customer Match lists to find prospects resembling high-value customersBrand exclusions don't cover Display or non-search YouTube inventory
Supports holdout testing across its inventoryThe 90-day conversion window can't attribute deals that close later

What's worth keeping

PMax can surface queries absent from existing keyword lists and add query coverage. If your keyword build has plateaued, PMax backfills searches you'd otherwise miss. The caveat cuts the other way for narrow ICPs; if you sell exclusively to VPs of Engineering at Series B companies, keywordless expansion drifts into adjacent traffic you don't want.

Cross-channel reach helps where Search alone stalls. PMax can reach people within the buying group who wouldn't normally engage through traditional search alone. Buying committees include people who never type a product query, and PMax puts creative in front of them on YouTube and Gmail without a separate campaign per channel.

High-value new-customer bidding via Customer Match and existing-customer exclusions give teams more control over acquisition, so they can reduce spend used to re-acquire current accounts.

Guardrails that make it usable

Apply brand exclusions at the account level by building a brand list under Tools icon → Shared library → Brand lists, then apply it in campaign Settings → Additional settings → Brand exclusions. Exclusions cover misspellings and subsidiary brands across Search, Shopping, and YouTube search. That is the cheapest fix.

Add campaign-level negative keywords as the strict backstop. Brand exclusions can be leaky, so negatives are the more reliable option for exact-string control. They don't match close variants, so enumerate variants yourself. An account-level list can also apply exclusions across PMax campaigns. Neither control touches Display or non-search YouTube.

Feed the algorithm down-funnel signal by swapping form fills for Google's "Qualified lead" and "Converted lead" goal types. Import CRM stages daily via Enhanced Conversions for Leads using hashed email plus GCLID, and use conversion value rules to weight enterprise leads above SMB.

Monitor branded spend share monthly through the Channel Performance report, which covers PMax campaigns and separates results by channel. Pair it with the search terms report and a manual brand filter, and treat rising branded traffic as a trigger to tighten exclusions.

Allbound coordination can help supply qualified conversion data. PMax often has too few qualified conversions to learn from, and outbound programs can add more. Meetings booked through Instantly-powered sequences triggered by a recent CRO hire or funding round enter the CRM as qualified leads. When imported as offline conversions, these meetings teach PMax what a real buyer looks like. That requires the people running paid media and outbound to use a shared CRM process, which siloed vendors often fail to maintain.

FAQ

Does Performance Max cannibalize Search campaigns? Yes. Identical exact-match keywords have priority, but PMax can override branded exact match when Search is budget-limited. Ad Rank decides other shared terms.

How do you stop PMax from bidding on branded terms? Use an account-level brand list as a campaign exclusion and campaign-level negative keywords for exact-string control. Add an account-level negative list that auto-applies. None blocks Display or non-search YouTube.

Is Performance Max good for B2B lead generation? Only with CRM integration. Optimize toward qualified or converted lead goals, upload offline conversions daily, and use value-based bidding. Left on form fills, PMax can favor low-quality submissions.

How much of PMax spend typically goes to branded terms? Nobody can verify a figure, because Google doesn't publish cost data for PMax search terms. Any confident percentage you read is unsourced.
